Build two box sizes, not a custom mix
Assortments fall apart when every customer picks their own 12 cookies. You then have no idea how many of each flavor to bake. Sell fixed boxes. If someone wants a change, that is a different product with its own price.
- A 12-cookie box for a household gift.
- A 24-cookie box for offices and larger families.
- Four to six flavors in the box, repeated. Not fifteen.
- One dough family where you can (sugar cookies plus one slice-and-bake) so bake day is not six unrelated recipes.
- Flavors written on the menu before orders open. “Assorted holiday cookies” is how you get complaints.
- Allergens on the item. Nuts in one cookie means nuts in the box.
When to open, including Canada
US Thanksgiving is late November, so many US bakers open cookie boxes on November 1 and still have November for pies. In Canada, Thanksgiving is in October, so you can open cookie boxes once that long weekend is picked up. Do not use one country’s dates for the other.
- Mid-October: lock flavors, box sizes, and what the tin or box actually costs.
- United States: open by November 1. Close the last orders in early December so bake days are not all on December 23.
- Canada: open after the October Thanksgiving weekend if that weekend used your oven. Still close with more than one bake day left in December.
- Sequence bake days by what keeps: shortbread and slice-and-bake earlier, iced cookies closer to pickup.
- Pickup windows in the week you promise, not “sometime before Christmas.”
Turn orders into a bake count
A box is not what you bake. Flavors are. If the 12-cookie box contains 2 ginger, 2 sugar, 2 chocolate, and so on, multiply each flavor by the number of boxes sold. That is the bake list. If you also sold a 24-cookie box, add those counts before you start mixing. DMs never do this math for you, and you will underbake one flavor and run out of another.
